Your AI return on investment
Savings
- Work hours saved a year
- Value of the hours saved
- Annual running cost
Running costs are higher than the savings. Start with a bigger process or a cheaper setup.
Return
- Payback time
- Return on investment, 3 years
- Cumulative net gain, 5 years
What it means
- Equal to full-time roles
An estimate only. Real savings depend on the process, the quality of the information and how the team adopts it.

How to start
How we calculate
The calculation follows the ROI calculators of leading data and automation firms: hours × hourly cost × the share that can be automated, against the project and running costs. Our assumptions are conservative and marked.
| Line | Calculation | Source |
|---|---|---|
| Hours a year | People × repetitive hours a week × 46 working weeks. | 46 weeks after vacation and holidays. |
| Share AI can take over | Service 45%, reporting 45%, finance 40%, sales 35%, HR 35%, operations 30%. Multiplied by 60% to 100% to give a range. | Our assumption: within the 28%-45% efficiency gains data and automation vendors report, and well below the 60%-70% of work time McKinsey (2023) estimates is technically automatable. |
| Information readiness | In systems × 1, partly in files × 0.8, mostly manual × 0.6. | Our assumption. |
| Net savings | Hours saved × hourly cost, minus 12 months of running costs. | The calculation itself. |
| Payback | Project budget ÷ monthly net savings at the middle of the range. Anything over 5 years is shown as such. | The calculation itself. |
| Return on investment | (Net savings at the middle of the range × 3 years, minus the budget) ÷ the budget. Anything over 1,000% is shown as such. | The calculation itself. |
| 5-year net gain | Net savings × 5 years, minus the budget. | The calculation itself. |
| Full-time roles | Hours saved ÷ 1,840 hours a year. | 46 weeks × 40 hours. |
Each answer range is calculated at its midpoint.
Questions
Does AI really replace employees?
In most businesses, no. AI takes the repetitive parts of the work and frees people for tasks that need judgment. That's why we show hours saved, not layoffs.
Why is my ROI negative?
When the repetitive work is small and running costs are high, automation doesn't pay. In that case pick a bigger process or a cheap ready-made tool, and we'll tell you so honestly.
How long does a pilot take?
A focused pilot on one process usually takes 3 to 6 weeks, including measuring before and after.
